Letter from Vietnam: Hardware and why it matters

Henrik Pontoppidan, Director of S2U Design, talks about Vietnam starting to make its own hardware and why it matters to you.

The Missing Piece Inside Vietnam-Made Furniture

For as long as Vietnam has been exporting furniture at scale, one critical part of the product has almost always come from China: the hardware.

Your Furniture may be manufactured in Binh Duong, Dong Nai or Quy Ngon, but hinges, handles and extension mechanisms inside them are, in most cases, imported from China.

That structure is now at the verge of changing – for the better. And early bird catches the worm. But to benefit, you need to have insight and be aware.

The Hardware Capability is quietly Moving to Vietnam

Not because furniture factories here have suddenly changed direction, but because serious Chinese hardware manufacturers with decades of experience in high tech efficient hardware manufacturing have established production in Vietnam – or are in the process of doing it. These are Chinese-owned and Chinese-managed operations, using the same production systems, automation and process control that made them dominant in the global market.

In other words, the capability that once existed only across the border now also exists inside Vietnam.

Stimulated by US tariffs – But benefits UK buyers

This shift is driven by US tariffs, which made it commercially attractive for Chinese hardware manufacturers to establish Vietnamese production. But once those factories are built, they serve whoever chooses to use them.

Including potentially the factories that produce your furniture.

Why Most Vietnamese Furniture Factories Are Still Buying From China

Most Vietnamese furniture factories are still sourcing hardware exactly as they always have. Their suppliers are in China. Their routines are established.

The newer hardware factories in Vietnam operate largely within Chinese industrial networks and are not widely marketed. There is a cultural and language barrier between the new Chinese owned hardware factories in Vietnam and Vietnamese Furniture Factories. So, unless they are directly connected, the Vietnamese furniture factories don’t come across them.

As a result, most furniture factories here are not yet actively using them, even though it would provide benefits for both the furniture factories and their customers.

Verifying What Actually Exists

Last year, I decided to find out what actually exists here in terms of modern high tech hardware manufacturing. At the VIFA Expo in Ho Chi Minh City, I systematically visited every hardware exhibitor I could find, including the smaller stands most people walk past. I asked each one a simple question: Do you manufacture this in Vietnam?

Most didn’t. They were distributors, traders, or representatives.

A few said they did. When they did, I immediately arranged to visit their factories. There is no substitute for seeing production firsthand.

One Factory – and One Group – That Changes the Equation

Out of more than thirty companies, only one fully met export-level requirements. What I found was a large, impressive highly automated facility producing soft-close drawer slides and extension mechanisms at scale. Production was modern, quality consistent, and heavily automated. I now work with them regularly.

Management was Chinese. Systems were Chinese. But the factory, workforce and production were in Vietnam.

This factory was part of a wider group operating multiple specialised hardware factories here, including facilities producing handles, hinges, knobs and custom hardware. Together, they represent the beginnings of a genuine hardware manufacturing base inside Vietnam.

Now you can control your supply chain

This creates an opportunity which, until recently, did not exist.

Traditionally, hardware has sat one level upstream from your direct control. You specify the furniture, and your furniture factory sources the hardware. From your perspective, that part of the supply chain remains largely invisible.

What I have done instead is work directly with the hardware manufacturers. The identification, verification and technical validation have already been completed. This allows hardware to be selected and specified directly at the source and then specified for supply to your furniture factory.

Save cost and Remove Uncertainty

Your Furniture factory is not asked to search or experiment. That’s done already. You simply specify and they purchase and use the specified hardware.

The difference is that the hardware supply is no longer an unknown variable. It becomes a controlled part of your supply chain, with local oversight ensuring continuity.

Instead of waiting years for supply chains to gradually evolve, you gain immediate access to verified hardware manufacturing already operating in Vietnam.

A Structural Advantage for Buyers Who Act Early

For buyers sourcing furniture from Vietnam, this provides a level of stability and control that has previously been difficult to achieve.

I work directly with both hardware manufacturers and furniture factories here, ensuring that the two connect in a way that is technically sound and stable. If you are visiting Vietnam for HAWA Expo or VIFA Expo, I would be happy to meet and show you these operations firsthand.

The evolving hardware scene in Vietnam creates opportunities for buyers who choose to take advantage of it.

If that’s you, I would be delighted to hear from you.
